As AI systems begin to take a more active role in decision-making, production and even creativity, businesses must rethink not only how they deploy technology but how they measure intelligence, guide behaviour, and build trust in tools they do not fully control.
The public conversation around AI remains dominated by extremes, with either utopian breakthroughs or dystopian collapse scenarios. Neither helps business leaders build sound deployment strategies. AI is now everywhere, used daily by gym instructors, hairdressers and elderly parents. It fills a functional gap by automating repetitive tasks and assisting where speed matters. Yet the dominant narrative remains one of anxiety and suspicion.
This tension, Professor Zorina Alliata of the Open Institute of Technology (OPIT) argues, is a symptom of cultural lag. “There is no such thing as ‘the AI’ making decisions in isolation,” she says. “These systems reflect human choices, training data, and intent. Blaming the algorithm is simply outsourcing accountability.”
Much of the fear, she suggests, comes from a failure to understand the stage we are at. AI is not yet fully developed, nor is it yet fully formed. It is more accurate to think of current models as children, immature, powerful, and learning quickly. “If AI is a child, then the question is, how did you raise it? What did you teach it? Who was in the room?”
This metaphor has more profound implications for enterprise leaders. When AI is deployed without consideration of intent or oversight, the results are no more neutral than the humans who built it. Corporate decision-makers must ask not just what a model can do but also why it was trained to do so and what values were embedded, deliberately or otherwise, during its development.
Sentience is a distraction from systemic risk
The popular fixation on sentience, a machine becoming alive or self-aware, misses the more pressing issue. Narrow systems can already make choices that appear intelligent, even if the underlying logic is non-human. The risk is not in consciousness but in outcome. AI may optimise for goals in ways humans would never consider, not out of malice but due to misalignment.
This becomes particularly acute in high-stakes sectors. In finance, for instance, AI can digest loan documents in seconds. The value is obvious. However, the analyst’s role does not disappear. Instead, the nature of work shifts. Pattern recognition becomes instant, but interpretation and oversight remain deeply human.
If AI proposes an efficient solution that contradicts the implicit ethics or strategy of a business, it is not the machine that is wrong; it is the system around it that fails to ask the right questions. Enterprises must understand that AI is not here to think like us. It is here to think differently. And unless organisations are structured to interpret and challenge those differences, the outcomes will drift.
Narrow intelligence still offers the greatest value
While artificial general intelligence (AGI) dominates headlines, the economic engine of AI remains narrow, domain-specific systems. For over a decade, machine learning has delivered tangible value, from predictive maintenance in underwater cabling to crop optimisation in agriculture. What has changed is not the algorithms but the interface.
“Natural language interaction makes AI feel accessible,” Alliata adds. “But the underlying technology has been serving industry for years. The real shift is that now everyone can use it, even without knowing how to code.” This usability brings risk. The democratisation of access often outpaces the democratisation of understanding. When tools are deployed before guardrails are defined, businesses face both reputational and operational exposure. That is why the focus must return to responsible deployment through process, education, and leadership.
The pursuit of AGI is intellectually stimulating, but in commercial terms, it is largely irrelevant to most business operations. What matters now is how organisations can unlock incremental value from existing data, optimise process flows, and enhance decision-making.
That is where narrow AI excels, and its reliability, explainability, and scalability have been thoroughly tested at the enterprise level.
Trust must be engineered and earned
Many enterprise AI failures stem not from technical faults but from poor communication. Automation is introduced without consultation. Jobs are restructured without reskilling. Tools are imposed rather than integrated. The result is mistrust and, frequently, resistance.
“Walking into a team and announcing that your new AI tool can do in two minutes what they have spent five years perfecting is not a smart way to build support,” Alliata notes.
Trust requires transparency. Employees need to understand how AI systems work, what they can and cannot do, and how they will be held accountable for their actions. Leaders need structured training, not to learn coding but to develop frameworks for decision-making, governance, and risk mitigation. A successful AI transformation does not start with technology. It begins with people, processes and messaging. It requires psychological safety for experimentation, educational programmes for upskilling, and executive buy-in that treats AI not as a trend but as a capability.
Change management must also address legacy resistance and institutional fatigue. The failure to align AI strategy with workplace culture leads to a pattern seen in many sectors: pilot projects that generate excitement but never scale due to a lack of adoption. Trust is not built through dashboards. It is built through dialogue.
The future will be modular, not monolithic
The volatility of the AI research landscape, where a dozen new papers can change the best practices every week, demands architectural agility. Organisations must stop building bespoke, brittle systems and start thinking in platforms and factories. “Do not build a car; build a factory that makes cars,” Alliata continues. “That way, when the components change, you do not need to start over.”
This shift in mindset is critical for resilience. It enables enterprises to adapt to rapid change without compromising their core functions. It also supports a more sustainable development model, where experimentation is bounded, and systemic upgrades are incremental.
Modularity also enables distributed ownership. Teams can customise AI components without needing to rebuild central infrastructure. This balances control with autonomy, allowing AI governance to scale horizontally across departments without creating bottlenecks.
One of the most overlooked elements of ethical AI is team composition. Bias does not begin with data; it starts with design. Homogenous teams produce blind spots not because of malice but because they simply do not know what they are missing. “You cannot expect five people from the same background, same age, same school to identify edge cases they have never experienced. If the team is not diverse, the system will not be,” Alliata says.
Ethical AI, then, is not just about compliance. It is about inclusion. Risk frameworks must be matched with recruitment frameworks. Documentation must accompany diversity. Governance is not something to be bolted on after deployment. It must be embedded in every decision from the outset.
There is also a pragmatic reason for this. Systems trained and tested by diverse teams are more robust. They encounter a broader set of assumptions, use cases, and edge conditions. The resulting product is not only fairer, it is more durable in production.
Regulation will remain fragmented but inevitable
Regulatory environments around AI vary dramatically. The European Union has adopted a broad, risk-based approach, enforcing horizontal legislation, such as the AI Act, across various sectors. The United States, by contrast, remains decentralised, with regulation emerging at the state level and tied to specific domains, elections, healthcare, and national security. Each model has advantages and flaws. But both are converging on a single point: accountability. Whether through risk tiers or liability clauses, regulators are moving toward frameworks where those building AI systems must be held accountable for their behaviour.
“The challenge is not regulation versus innovation,” Alliata says. “It is how to build systems that can adapt to both. If we treat AI as inherently high-risk, then we must treat governance as a design constraint, not a bureaucratic afterthought.”
Enterprises must build for regulatory uncertainty as a core requirement, not a compliance burden. This includes comprehensive audit trails, model documentation, and modular oversight mechanisms. Governance at this level is not reactive. It is anticipatory.
AI is making us question what it means to be intelligent
For all its risks and disruptions, AI also offers something more provocative: a mirror. When a machine writes music, generates a painting, or proposes a business strategy, we are compelled to ask, what is creativity? What is intelligence? Where do we add value? The answers are not fixed. As machines become better at synthesis, humans will need to become better at framing. As automation takes over execution, judgment becomes the differentiator. Not everyone needs to become an AI expert. But everyone will need to become AI literate.
“If we stop treating AI as a rival and start treating it as a partner, we can move from fear to empowerment,” Alliata concludes. “The systems we build today are not perfect, but they are promising. With the right guidance, they will make all of us more capable.”
The goal is not to make AI more human. The goal is to make humans more strategic. And that starts by raising better AI.
