The idea of AI agents replacing lawyers makes for irresistible headlines. It feeds the widespread belief that technology is either a saviour or a destroyer of livelihoods. Reality is more measured. Within each, you have layers of reasoning, contextual understanding and human judgement. Some of these layers are already being assisted by AI, but none can be entirely replaced.”
A long arc of efficiency improvement

Word processors displaced typewriters, email replaced fax machines, and searchable databases transformed legal research. In each case, the technology removed friction from established processes. “What is different now is the scale and speed,” Tzvetinova adds. “AI can handle tasks that used to take days or weeks in a matter of minutes. In litigation, it can go through millions of pages of disclosure and highlight the relevant sections. In due diligence, it can flag non-standard clauses or point out compliance risks across a huge contract portfolio. In employment law, it can help create policies that are tailored to specific jurisdictions.”
Consider a large M&A deal involving thousands of contracts that require review. In the past, this would involve a team of junior lawyers poring over documents for weeks, often working late nights to meet deadlines. With AI, the initial triage can be done in hours, with the system flagging only the anomalies and high-risk items for human review. This does not eliminate the need for legal expertise; it simply focuses that expertise where it matters most.
Where machines still fall short
Despite its speed and processing power, AI cannot replace human judgment. A perfectly worded clause may fail to capture a client’s commercial priorities. These are the kinds of considerations that require human judgment.”
The limitations also extend to understanding nuance and ambiguity. AI can misinterpret vague instructions or confidently produce factually wrong answers. “That is why a lawyer must always review and validate AI outputs,” Tzvetinova says. “You cannot outsource professional responsibility to a machine.”
This becomes especially important in cross-border matters, where cultural and jurisdictional differences can make or break a legal strategy. AI may surface the right case law but fail to appreciate the unspoken norms of a particular market or the political implications of a given approach. Human lawyers bridge that gap.
The cornerstone of any legal relationship is trust. Clients expect their lawyers to act with discretion, precision, and a deep understanding of what matters most to them. Introducing AI into that equation raises new questions. “If your model is trained mostly on case law from one jurisdiction, it may fail to account for others,” Tzvetinova says. “If it has seen mostly contracts from a specific sector, it may miss important variations in other industries. Bias is not theoretical, it is a practical risk in every AI system.”
The consequences can be severe. An AI system with subtle bias in employment law advice could skew policy recommendations in ways that inadvertently expose a company to litigation. A bias in risk assessment could cause a firm to over- or under-estimate the danger of certain transactions.
Strong governance is essential. “You need clear policies on how and when AI can be used, how outputs are reviewed, and how confidentiality is protected,” Tzvetinova says. “There should be regular audits to check for bias and to ensure the system is delivering as intended. And clients should always know when AI has been part of the process.” This governance is not a one-off exercise. As AI models evolve, the oversight mechanisms must adapt with them, ensuring the technology continues to operate within professional and ethical boundaries.
From reactive service to product mindset
One of the most profound shifts AI is enabling is the move from a purely reactive service model to a product-oriented approach. Historically, lawyers waited for clients to bring them a problem. AI enables the anticipation of needs and the delivery of certain services at scale. “You identify which tasks are repeatable and can be automated, and you package them in a way that is consistent and reliable,” Tzvetinova says. “For example, routine contract reviews can be largely automated, with lawyers stepping in only for exceptions. Compliance training can be delivered through AI-assisted platforms that adapt to the user’s role and jurisdiction. Risk assessments can be automated up to a point, but lawyers still interpret the results and advise on next steps.”
Imagine a law firm developing a subscription-based compliance monitoring tool for small and medium-sized enterprises. The AI scans regulatory updates and automatically flags relevant changes for the client’s sector, while the firm’s lawyers provide targeted advice on how to respond. The service runs continuously, providing value every day, not just when a problem arises.
To make this work, firms need to rethink their internal structures. Technologists, product managers, and marketing teams become part of the delivery process. The business model may shift from billable hours to flat fees or value-based pricing, which requires a different way of measuring and communicating value.
Changing skills and career paths
As AI takes on more of the repetitive work, the skills lawyers need will inevitably change. The profession is likely to see new hybrid roles emerge. “We will see roles for legal technologists, product managers, and people who can bridge the gap between law, technology, and business,” Tzvetinova says. “The boundaries between disciplines will blur, and collaboration will become essential.”
Smaller firms may adopt AI to expand their capabilities, allowing them to compete with larger players. Larger firms may use it to serve clients more efficiently and free up senior lawyers for high-value, strategic work. In both cases, the ability to integrate AI into daily operations without losing quality will be a key differentiator.
Automation brings the risk of over-reliance on machines. Lawyers who accept AI outputs at face value risk losing the depth of expertise that underpins sound judgment. “You still need to understand why the AI made a certain recommendation,” Tzvetinova says. “If you don’t question it, you’re not really thinking like a lawyer. The machine should be a tool that supports your reasoning, not a replacement for it.”
Maintaining that critical engagement requires a cultural shift. Firms need to encourage lawyers to challenge the machine, investigate its reasoning, and understand the data behind its conclusions. This not only preserves legal skill but also strengthens trust in the AI system by ensuring it is being applied appropriately.
Looking ahead
Tzvetinova’s vision for the law firm of the future is one where AI is fully embedded into the workflow but always under human control. AI will handle the heavy lifting of research, drafting, and large-scale review, while lawyers focus on persuasion, negotiation, and strategy. Product teams and technologists will be central to delivering services. “The competitive advantage will not come from simply having AI,” she says. “It will come from how well you integrate it, how you govern it, and how creatively you use it to deliver real value to clients.”
Client expectations will also evolve. As they become more familiar with AI-powered services in other industries, they will expect similar efficiency and responsiveness from their legal providers. Firms that fail to meet those expectations risk losing ground to more agile competitors.
AI will not push lawyers out of the picture. But it will require them to rethink their role, their workflows, and their business models. “The firms that succeed will be those that design their services with both human and machine strengths in mind,” Tzvetinova concludes. “They will think like product designers, not just practitioners.”
